The Tamerlan group of companies owns the Pokupochka chain of economy class supermarkets, which includes 269 stores (the home region is the Volgograd Region), employing more than 6,000 people. - Previously, until 2013, you worked under the Pyaterochka franchise, what changed after it ended?

Almost four years have passed since then. Pyaterochka stores have changed their name to Purchasing, the corporate color has changed, and in all stores interior work, and the exterior design of objects: replacing signboards, updating navigation in sales areas, branding the fleet - about 30 million rubles were spent, repairs were also carried out, including the replacement of entrance groups, floors, lighting, and restoration of facades. At the same time, commercial and lighting equipment was replaced in 15 Volgograd facilities, shopping room was expanded with utility rooms, zoning changed. Investments in the opening of a new store averaged 5 million rubles per facility.

- Tell us about the format of your stores now?

Tell us about the market in your home region and in the regions where you operate? What networks do you feel the most pressure on?

There is a very high competitive environment in the home region. We have all representatives of federal retailers present. These are Magnit in all formats, Pyaterochka, Traffic Lights, Bristol, Red and White, Carousel, Crossroads, Lenta, Auchan, OK, Metro ”, “Selgros”. Local competitors include: MAN, Radezh, Gorodok (Astrakhan region), Assorti (Rostov region).

I will say this: any store where a person can make purchases is a competitor for us. But we understand that the consumer wins by making purchases where it is convenient, comfortable, and profitable. Therefore, we strive to satisfy all the preferences of the average consumer.

- Tell us a little more about your logistics center, what role did it play in the development of the trading network?

It was launched near Volgograd, in the village of Erzovka in 2013, its area is about 30 thousand square meters. m. When putting it into operation, we also updated the company's vehicle fleet by investing 330 million rubles. for the purchase of new Scania, Volvo and Mercedes cars.

The new distribution center makes it possible to deliver goods to remote settlements: to the Astrakhan and Rostov regions, the Stavropol Territory and the Republic of Kalmykia, as well as to the entire Volgograd region, centrally managing logistics. It also provided opportunities for optimizing supply chains and planning systems, and reducing inventory balances.

- What changes in consumer preferences do you see over the past year?

In a crisis, buyers always vote with their wallets. They prefer stores that regularly hold price promotions. Consumers speak badly about retail, as there are many non-original products in the windows good quality. But at the same time, the majority of the population is not ready to take high-quality goods, since they are much more expensive. In a crisis, there is a greater demand for products of low and medium price categories. Now the average check in our stores is 260 rubles. Compared to the previous year, it grew by 2.7%.

First of all, we strive to enter into direct contracts with manufacturers, keep prices low by optimizing internal processes and company costs, and regularly hold promotions to reduce prices. We comply pricing policy. In contracts with suppliers, we try to set prices that are convenient for all parties. When discussing prices, we look at prices in the market. If, during the discussion, a potential supplier does not agree with the prices of federal retailers, which we also use, then in this case we begin to cooperate with another supplier, who is quite satisfied with the proposed conditions. Fortunately, such situations are the exception.

- Does your network enter into alliances with other retailers, do you consider them interesting for yourself?

We are not joining unions yet, but we are ready to consider various proposals.

- How do you optimize the assortment for the “new”, crisis buyer?

The company is constantly working with a range of products depending on the needs of customers, seasonality and market conditions:

  • increase the amount of promotional activity and the depth of discounts on products;
  • we increase the assortment in the mid-price and low-price segments;
  • reduce our markup on essential goods;
  • in each group of goods, we can offer the buyer goods with the lowest price in the city, which we allocate with the “First Price” price tag.

- Do you produce products under your own trademarks?

Yes, and STM is in the growth zone and now makes up about 1.5% in rubles in the turnover. The main assortment of private labels is groceries (canned vegetables, tea, coffee, drinking water etc.) and gastronomy (milk, sour cream, kefir, glazed curds, etc.).

- Are you interested own production?

Previously, our own production was not interesting for us. But now we decided to try it and started small - we are testing baking bread from semi-finished products, we have installed equipment for cooking grilled chicken.

- Which of the local manufacturers do you work with? Are you satisfied with the quality of their products?

Local producers offer quality products, and even when the sanctions began, we were able to quickly satisfy consumer demand for the same cheeses. In the Astrakhan region, the matrix in the fish category is minimized, since Astrakhan is a fish region, and people are used to buying fish from fishermen or in the market.

Now retailers are focusing not only on the low price of goods, but also on high-quality service. How do you work with customer service?

We get feedback from buyers by conducting surveys. We use mystery shoppers, involving our employees and applicants for this. We constantly have customer orientation trainings with store teams. We are implementing new projects, for example active sales at the checkout.

Of course, the material incentive system is very important, but we do not limit ourselves to it, but do our best so that the employee understands common goal, was involved, we try to create sustainable internal motivation to achieve a common result.

- In the spring of 2017, you launched an online store. Tell us about the results.

I was approached by representatives of the Service Trust company with a proposal to create an online store based on the Pokupochka retail chain. To be honest, the proposal was accepted without much enthusiasm: earlier we tried to create something similar on our own, but there were certain difficulties associated with the organization technical process, organizing a delivery service, attracting third-party electronic payment systems to serve remote buyers. But after studying the concept of the project more closely, my colleagues and I came to the conclusion that it is still worth a try. Service Trust specialists and our IT-directorate set up the interaction of our system with the online store system, it was called "VAM-online". Now it is a full-fledged online store operating on the dropshipping system (when the seller company provides its own platform for the sale of goods) and delivers products to customers from the stores of our distribution network.

- Is the product delivered from the nearest store?

Yes, it's faster - it takes about an hour to collect and deliver the order.

- And how is the payment for the goods purchased in the online store?

Buyers buy in advance, and for each order, immediately after its completion, the amount of the purchase is transferred to the account of our company.

- Are the prices of goods on the Internet and in the store different?

Partners set prices on their own, they are slightly different from those that we have in the distribution network. Employees of the partner company independently took upon themselves the organization of advertising of the Internet project, training of store managers of the trading network to use the remote order management system, coverage of stores in cities and large settlements of the Volgograd and neighboring regions.

Now you can order goods on the Internet in the Volgograd and Astrakhan regions. Over time, buyers throughout the network's presence will be able to purchase products online from the "Purchase".

We continue to automate the processes of the online store, now we are working to ensure that the VAM-online team can see the current balance of goods at our outlets.

- What is the amount of investment in the online store?

- "Tamerlane" did not invest a single ruble in this project. So far, we are just looking at how VAM-online will behave in the market.

- What IT technologies have you implemented lately, and what do you consider interesting for implementation?

This year, the priority was to replace cash register software, which will help to manage promotions and offers for customers more flexibly, and will allow launching a more flexible loyalty system. TSD - a project at the completion stage, will speed up the process and minimize errors when accepting, returning goods, conducting inventories in stores. Auto-order - with the introduction of auto-order in stores, the turnover of goods was increased, store balances were reduced, and sales increased by more than 100% for some items. We have upgraded and launched equipment that complies with Federal Law 54, launched an electronic document management system with EDI suppliers. AT this moment carry out pilot project on business intelligence systems, launched the ServiceDesk (“Friend”) system, systematically connected all departments of the company, thereby increasing the speed of response to user requests to service departments companies. Finally we launched electronic system inspections of stores, thereby increasing the Indicator, which reflects the extent to which the company and its logistics are able to meet customer needs. There are 2 levels of service. The first level (cyclic service level) determines the probability that during the replenishment cycle there will be no shortage of goods. For example, a service level of 95% indicates that out of 100 delivery cycles, only 5 will run out of goods before the next delivery. The second level of service (saturation of demand) is the share of demand covered by the available stocks in the warehouse. For example, a figure of 95% indicates that out of the ordered 100 pieces, the company can only deliver 95.
